Eight Clubs That Have to Behave Like One
An iron set is not eight independent purchases. It is a single instrument divided into sections, and almost every complaint we hear about irons turns out to be a continuity problem rather than a club problem. Two hours.
Plot the Set Before Changing Anything
Every iron goes on the analyser and the results get plotted against club number. In a properly built set those points climb in a near-straight line from the long irons to the short ones, stepping up by roughly the same amount each time.
What we are looking for is not a target value. It is regularity. One club sitting well off the line is the defect, and it is almost always the club the golfer has been apologising for since the day they bought the set.

Lofts Drift, and Nobody Tells You
Forged heads bend. They bend when you hit rocks, they bend gradually from ordinary use, and occasionally they arrive from the factory a degree away from what is stamped on them. Cast heads move less but they are not immune.
A set where two adjacent irons have drifted toward each other produces two clubs that fly the same distance and a hole in the yardages somewhere else. The golfer experiences this as a mysterious gap and usually tries to buy a club to fill it. The fix is eight dollars of bench work per club.
Common Findings
- Two adjacent lofts within a degree of each other
- One club nine or more cycles off the frequency line
- Lie angles inconsistent across the set from a previous bend
- Grip build-up varying by two wraps between clubs
- Swingweight spread of four points or more across eight irons
Gapping Is Measured in Carry, Not Loft
Loft gaps are a proxy and a poor one. Four degrees between two irons produces a different yardage step at the top of the set than it does at the bottom, and it produces a different step for a ninety-mile-per-hour swing than for a seventy-mile-per-hour one.
We work from carry medians taken outdoors. Not best strikes, not indoor projections — the middle of your actual distribution with each club. Gaps then get resolved by bending, by changing set makeup at the bottom, or occasionally by accepting that a fifteen-yard step between two long irons is fine because you never use either of them into a green anyway.
The bottom of the set is where most sets fall apart. A pitching wedge at forty-three degrees and a sand wedge at fifty-six leaves a hole nothing in the bag covers, and that hole is inside a hundred and twenty yards where scoring actually happens.
Lie Angle, and the Strike Board
Lie is read twice: statically on the machine, and dynamically off a strike board that marks where the sole contacts. Static lie describes the club. Dynamic lie describes the club in your hands, and the two disagree often enough that fitting to the first alone is guesswork.
A degree of lie error moves a seven-iron a few yards offline. On a pitching wedge it moves more, because the loft amplifies the face angle error. This is why we read the short irons carefully even when the complaint is about the long ones.
Steel or Graphite
The old assumption that graphite iron shafts are for slower swings has been obsolete for a decade. Modern graphite iron shafts are available across the full weight and stiffness range, and the reason to choose them is usually vibration damping rather than speed.
If your hands or elbows complain after a bucket, that is a real fitting input and we take it seriously. If they do not, steel remains the simpler and cheaper option and there is no prize for spending more.
On single-length sets: we fit them and they work for some players. What they require is a genuinely repeatable strike, because the geometry that makes every club identical also removes the compensations a variable-length set quietly provides. We will tell you honestly whether your strike pattern suits them.
