What the Shaft Is Doing While You Are Not Looking

Written for golfers who want to follow the conversation in the bay rather than nod along to it. No equations, no brand names, and nothing here that we cannot show you on the analyser.

A golf shaft is a beam that bends and untwists on a schedule. Everything a fitter cares about follows from that sentence. The schedule — when it bends, where along its length, and how quickly it recovers — determines where the head is pointing when it meets the ball, and where the head is pointing is the loft you are actually playing.

One: Bend Profile Beats the Flex Letter

The letter near the tip tells you where a shaft sits within one manufacturer's own range. Between manufacturers it means very little, because no standards body defines the bands and each company draws them where it likes. We have measured shafts stamped with identical letters that came out more than a full flex step apart once cut and assembled.

What replaces it is a bend profile: stiffness measured at several points along the length, plotted as a curve. Two shafts can arrive at the same overall stiffness by completely different routes — one firm at the butt and soft at the tip, the other uniform — and they will not play alike.

The tip section is what you see in the ball flight. The butt section is what you feel in your hands. A fitting that only addresses one of them has explained half the outcome.

Two: Tip Stiffness Is Where Delivered Loft Lives

During the downswing the head lags behind the hands, and as the club approaches the ball it whips forward. How far forward it gets before contact is largely a tip-section question. A soft tip lets the head arrive further ahead, which points the face higher and adds presented loft. A firm tip restrains that, keeping the face lower and reducing spin.

This is why a shaft change can outrun a loft change. Moving from a soft-tipped shaft to a firm one can pull two or three degrees out of your delivered loft, which is more than most adjustable hosels offer across their entire range.

Three: Butt Frequency Is a Measurement, Not a Grade

Clamp a finished club by the grip, pull the head down, let go and count the oscillations in a minute. That figure — cycles per minute — is the most repeatable description available of how stiff an assembled club actually plays.

Two cautions come with it. First, it describes the whole club and not the shaft alone, so head weight, length and even grip mass move the reading. Second, it is only comparable against other readings taken the same way. A number without a clamp length attached is a number without units. Ours is five inches, always, on every reading in and out of the building.

Why we quote it anyway: because it is the one figure that lets us compare a Nippon shaft against a True Temper shaft against something a golfer brought in from a garage sale, without anybody's marketing department in the middle.

Four: Weight Changes More Than Feel

Shaft weight is the specification golfers most often get talked into the wrong side of. Lighter shafts do raise clubhead speed for many players, but the gain shows up alongside a widening of dispersion for anybody whose transition is abrupt. Heavier shafts sacrifice a little speed and buy back strike consistency.

The honest version is that there is a window rather than an optimum, and where you sit in it depends on how much of your speed comes from sequencing versus effort. We test at the edges of the window early in a session precisely because the answer is rarely in the middle.

Five: Torque Matters Less Than It Is Sold As

Torque describes how much a shaft twists under load. It is a real property and it is heavily over-marketed. For the vast majority of golfers, a difference of half a degree of published torque between two candidate shafts is not detectable, and it is certainly not detectable in the presence of the far larger differences in bend profile and weight sitting alongside it.

Where torque earns attention is at high speed with an off-centre strike pattern, and in the feel register — low-torque shafts read as harsher through the hands, which some players like and others cannot tolerate.

Six: Spine Orientation, Briefly

Shafts are not perfectly symmetrical. Wall thickness varies slightly around the circumference, which produces a plane in which the shaft is marginally stiffer. Locating that plane and orienting it consistently is cheap, takes a few minutes, and removes one variable from a build.

We do it on request and we do not oversell it. On a set of irons built to a consistent orientation the benefit is repeatability rather than performance. That is worth having. It is not worth the language some shops attach to it.

What This Means in a Session

Sorting candidates by profile and weight before anything is struck removes most of the guesswork. What remains is a handful of genuinely different options that need a golfer and a ball to separate, and that is the part of the session where launch monitor numbers earn their keep.
